The architecture rebuild could not be justified on its own terms, so I scoped it together with the visible work the business wanted. Both parts shipped; migration to the new widgets is voluntary and running.

I re-architected the chat from a layer over search into an agent that chooses between tools, after clustering a year of real conversations. It shipped in August 2026, so there is no outcome measure yet; the engineering team built it from my prototype.

Completed in their promised quarter in Q2 2026, after 4/14, 4/6, and 5/8 in the prior three quarters. I owned prioritisation, planning, and sequencing; engineering delivered the work.
